The project was characterized by a professional exchange among equals and a keen interest in each other’s systems. This was an essential component for ensuring accurate data transfer and process setup. The team did not focus solely on their own tool but always looked beyond their own perspective.

The customer

migrolino AG is one of the leading providers in the Swiss convenience market. Headquartered in Suhr, the company is a wholly owned subsidiary of the MIGROS Cooperative Federation (MGB). With a total of 363 locations, migrolino shops can be found throughout Switzerland at train stations, gas stations, and downtown locations.

The initial situation 

As mentioned, migrolino AG operates over 300 stores throughout Switzerland. The management of the infrastructure for 162 stores falls under migrolino’s purview. Until now, the entire infrastructure was managed manually using Excel, and integration with upstream and downstream systems (e.g., order entry and purchasing) was done manually. This process was time-consuming and error-prone, making the maintenance process complicated and associated with an ever-increasing demand for resources—a situation that could no longer be sustained in this form. As migrolino’s growth trend continues upward, the processes are becoming increasingly complex in terms of technology and maintenance. Forward-looking planning was out of the question due to the lack of a centralized system.

Project Objective

The goal of the project should therefore be to standardize and digitize the processes for reporting and handling service disruptions in order to gain an overview of events, track the status of issues at any time, and make the entire maintenance management process transparent. The user interface through which stores create their fault reports, regional sales managers process approvals, and suppliers provide feedback should be user-friendly and browser-based. Since omis GmbH, with its product omis 4.0, is already successfully active in managing gas stations for Migrol AG—which is also part of the Migros Group—it quickly became clear that this product should also be used at migrolino. SAP was selected as the leading system for master data.

Challenges

Following the kick-off meeting in March 2020, it became clear that the group of participants was quite large and that there were many points of interaction with the various departments, which required a significant amount of coordination. To make matters more difficult, in-person meetings—while desired by all parties—were not feasible due to the COVID-19 pandemic. Consequently, the project had to be conducted entirely online via Teams, from the workshops through to the go-live. What was initially seen as a challenge quickly became routine thanks to a high degree of discipline and dedicated project teams.

However, despite the challenges mentioned and the many different points of contact on the client side as well as from external sources , the project was successfully launched within the planned timeframe.
